About · Independent · Tokyo
The owner needs a view that is not selling the answer.
Portier is an independent hospitality capex advisory practice. We frame what a renovation must achieve commercially before design choices become difficult to reverse.
Why Portier exists
Hospitality sells experience. Capex is still too often approved on intuition.
Renovation briefs commonly describe how a property should feel, but not what the investment must change: rate position, outlet capture, dwell time, operating efficiency, or guest behaviour.
Portier was formed to close that gap. The practice converts an ownership question into explicit assumptions, scope scenarios, commercial requirements, and a record against which later decisions can be tested.
The objective is not to make a design decision in the owner's place. It is to ensure the owner knows what must be true before appointing the team that will make it real.
Operating principles
Three disciplines keep the work on the owner's side.
01
Independent by design
Portier does not earn design fees, construction fees, or procurement margin. The recommendation can therefore include narrowing the scope, investigating further, or stopping.
02
Commercial before visual
The work begins with the ownership decision, operating evidence, capex logic, and attribution limits—not an aesthetic direction.
03
Specific enough to govern
A useful brief defines guest behaviours, zone priorities, acceptance criteria, and stopping rules that survive design development and value engineering.

The owner's table: commercial evidence and spatial consequence in the same conversation.
Clear boundaries
Independence depends on knowing where the work stops.

- Owner-side commercial counsel
- An independent decision record
- A bridge between investment case and design brief
Portier is not
